- Export your inventory list: SKU, description, unit cost, quantity on hand, and annual unit usage. Paste up to 150 rows on the Items tab.
- Set two targets on the Summary tab: the coverage you actually need in days, and the days-on-hand line past which an item is a slow mover.
- Read the cash-release number, then work the item list top to bottom by excess value. The first ten lines usually hold most of it.
- Re-run it quarterly. Dead stock that keeps reappearing is a purchasing problem, not an inventory problem.
