How to use it

  1. Benefits are cash, not adjectives. If a project's saving cannot be stated as dollars per year, it is not ready for this page.
  2. Set the hurdle at your real cost of capital plus honesty. A hurdle nobody misses is not a hurdle.
  3. Work down the NPV column, not the request list. The best portfolio is usually several small cost-out projects, not one monument.
  4. When the budget check turns red, something comes out. The register's job is to make that argument short.

A funded project's promised benefit belongs in the Value Creation Plan Tracker next, where it stays a forecast until the P&L proves it twice. The cash the portfolio needs has to clear the 13-week forecast and the Debt Capacity workbook first. If the capital plan and the balance sheet disagree, start a conversation.
